It is the default UK shape and splits into four bands: solo-founder consultancies and freelance-led shops under five people, the 5-50 FTE owner-managed core that makes up the bulk of the market, mid-market indies at 50-200 FTE with established service lines and named clients, and the big indie shops at 200-500+ staff (Wieden+Kennedy London, Mother, Uncommon Creative Studio, and a handful of others that operate at network scale while staying privately held). What makes the model distinct is the absence of holding-group machinery. There is no parent P&L, no quarterly reporting to a listed group, no procurement-driven approval chain on creative work, and no sister-agency conflict-of-interest layer to manage. Founders and senior partners are typically in the room on the pitch and stay in the room on the work, decision speed is measured in days rather than weeks, and rate cards are usually 20-50% below an equivalent-scope network. The trade-offs sit on the other side of the same coin: smaller benches mean key-person risk when a senior leaves, multi-market or multi-stream briefs can stretch resourcing, specialist craft that the holding groups keep in-house often gets sub-contracted, and procurement panels at FTSE-100 and public-sector buyers frequently gate independents out. The model is also restructuring. PE money is rolling up the mid-market faster than at any point in the last decade: Brave Bison has bought Builtvisible, The Fifth, MiniMBA, MTM, and Engage Digital Partners in 2025 alone, Croud took ECI Partners backing in 2024 and has been acquiring in the UK and US, Whalar picked up Sixteenth on the influencer side, and a long tail of smaller indie holding companies (Ayima Network, Stagwell-backed shops, Acceleration) are buying named specialists. AI tooling is letting smaller indies field capability that previously needed a network bench. And the founder-led generation that built the 5-50 FTE core in the 2010s is now hitting exit-strategy age, which is one of the drivers feeding the consolidation pipeline.
