Discipline-specific shops focus on one channel: SEO-only (Blue Array, Builtvisible before the Brave Bison acquisition, Breakline), paid-media-only (Bind Media, Rozee Digital, Circus PPC, WeDiscover on the performance side), brand-only (the brand-strategy and identity consultancies that do not touch performance), PR-only (digital PR and B2B PR shops that do not run paid or creative), and content-only or social-only. Sector-specific shops focus on one vertical: fintech, healthcare, B2B SaaS, ecommerce, sport, or property, doing the full marketing mix but only for clients in that category. A smaller group does both: SEO-only for fintech, or paid-only for D2C ecommerce. What makes the model distinct is the senior-to-junior ratio. A 15-person specialist tends to be flatter than a 15-person generalist indie, with senior practitioners handling more of the day-to-day rather than passing it down to a junior bench. The best practitioners in any one discipline often choose specialism over a general-counsel role at a network, so depth in the craft is usually a step ahead. Decisions are faster than at a network and the named senior on the pitch is the senior on the work. The trade-offs sit on the other side of the same coin. A specialist cannot run an integrated multi-channel campaign alone, so the client either co-ordinates several specialist shops or pairs the specialist with a lead generalist agency. The bench is small, which means key-person risk if a senior leaves. Sector specialism can drift into groupthink, where every client gets a variation of the same playbook. And some agencies marketed as specialist are functionally a senior freelancer with a brand, which is fine on price but exposes single points of failure that need to be checked in the pitch. The model is also shifting. AI tooling is letting smaller specialist shops field capability on production, data, and ops that previously needed a network bench, narrowing the gap between a four-person specialist and a 40-person generalist on the same brief. Enterprise procurement is more open to the stack-of-specialists approach than it was five years ago, with clients increasingly happy to run a lead generalist alongside two or three named specialists rather than buying everything from one network. And fractional senior talent is feeding the specialist tier: UK fractional CMO and senior-marketing roles have grown roughly 340% since 2019, which has pushed more senior practitioners into specialist-shop ownership rather than back into in-house roles.
